Identify your TRIRIGA/Maximo business champion

Let’s face it – your Business is unique and there is no ‘easy button’ or technology that will manage your space or assets without applying your actual business processes.

Implementing Maximo or TRIRIGA improves performance, streamlines work processes, increases operational efficiency and allows better space or asset management.

During the Implementation of either of these applications, many crucial decisions will be made which directly impact the success or failure of your project.

To ensure a smooth implementation, it is critical that you identify and appoint a Business Champion who is a subject matter expert (SME) and responsible for space or asset management within your organization.

The SME acts as an interface between the end users on your team and your IBM implementation solution partner.

Familiarity with your legacy systems and processes: A successful implementation of either of this applications relies on your legacy real estate and asset management systems and processes. Your business champion should understand the nitty-gritty of your business processes to align them with your new application.

Involved in implementation from the beginning and throughout: A business champion’s core responsibilities include: communicating your application implementation goals with your IBM solution partner, assisting in designing reports, workflows and forms based on your internal processes, and measuring the progress of the project at different phases through User Acceptance Test (UAT). This makes it imperative for your business champion to be involved in the implementation project from the beginning and throughout.

Authority to select & monitor other stakeholders: In addition to your business champion a number of other stakeholders from your organization should be involved to coordinate and convey relevant business information to your IBM solution partner.

  • A project lead with end-to-end process knowledge must monitor and guide all stakeholders in completing necessary actions.
  • The project lead should assign a Quality Audit team member, who is responsible to test the processes during each phase of implementation.
  • Ensuring that the UAT’s are performed at regular intervals is the responsibility of your project lead.
  • Along with the QA team member, a project manager should be assigned to manage and track implementation budget and expenditures.

Ensure flawless communication: Clarifying requirements, setting up the entire communication channel and ensuring everyone is on the same page is the key responsibility of your business champion. Without a business champion, communication issues between the IBM solution partner and the users are likely. This could result in unnecessary rework – increasing the overall cost of the project.

Documentation at each stage: Documentation sets expectations for the system. The entire team knows exactly what is required, how to implement, which process to follow, and the overall workflow and timing. While implementing TRIRIGA or Maximo, three essential documents are needed, namely Functional Design Document (FDD), Technical Design Document (TDD) and Integration Design Document (IDD). However, user guides are created once the application is ready.

Proper documentation of requirements create a clear roadmap for your implementation team about project objectives and deliverables. Once all the requirements are frozen, a sign off process is required before actual implementation begins.

Follow Agile Methodology: Agile Methodology allows the creation of small chunks of the application to showcase to your users and to help IBM solution partners stay on track. Business champions set this entire process to keep the project on track, and establish system expectations and set project objectives.

At any stage during the implementation, if the project goes off the track or there is a miscommunication, the business champion steps in to remediate.
