- The project lead should assign a Quality Audit team member, who is responsible to test the processes during each phase of implementation.
- Ensuring that the UAT’s are performed at regular intervals is the responsibility of your project lead.
- Along with the QA team member, a project manager should be assigned to manage and track implementation budget and expenditures.
Ensure flawless communication: Clarifying requirements, setting up the entire communication channel and ensuring everyone is on the same page is the key responsibility of your business champion. Without a business champion, communication issues between the IBM solution partner and the users are likely. This could result in unnecessary rework – increasing the overall cost of the project.
Documentation at each stage: Documentation sets expectations for the system. The entire team knows exactly what is required, how to implement, which process to follow, and the overall workflow and timing. While implementing TRIRIGA or Maximo, three essential documents are needed, namely Functional Design Document (FDD), Technical Design Document (TDD) and Integration Design Document (IDD). However, user guides are created once the application is ready.
Proper documentation of requirements create a clear roadmap for your implementation team about project objectives and deliverables. Once all the requirements are frozen, a sign off process is required before actual implementation begins.
Follow Agile Methodology: Agile Methodology allows the creation of small chunks of the application to showcase to your users and to help IBM solution partners stay on track. Business champions set this entire process to keep the project on track, and establish system expectations and set project objectives.
At any stage during the implementation, if the project goes off the track or there is a miscommunication, the business champion steps in to remediate.
